Audit & finish stalled builds

Some projects spend most of the budget on discovery, personas and design, and the build is left half done or handed over in a state nobody wants to launch. I audit what was delivered, tell you plainly what can be kept, and finish it. You get a written assessment before you commit to anything more.

project-rescue.yml
engagement: Fixed-price audit, then a fixed-scope plan
starts with: Read-only access to code and hosting
you get: Keep, fix or rebuild, with costs
works with: The designs you already paid for
Is this for you?

Sounds familiar?

  • Most of the budget is spent and the site still can't launch
  • The previous agency or freelancer has gone, with little documentation
  • Nobody is confident deploying a change
  • The launch date keeps slipping and there's no clear list of what's left
  • It worked in the demo, but breaks with real content or real traffic
What's included

The work, in detail.

01

Code and configuration audit

Custom modules, theme, configuration and contrib choices reviewed against Drupal and Symfony good practice.

02

Security and performance review

Access checks, input handling, outdated dependencies, caching and slow queries.

03

What to keep, fix or rebuild, with costs

Each area rated and prioritised, with a fixed price or estimate for the work.

04

Missing features built to the existing designs

The build finished using the designs and components you already paid for, not started again.

05

Hosting, deployment and go-live

A repeatable deployment, a launch checklist, DNS and certificates, and monitoring from day one.

06

Handover documentation for your team

How the site is built, deployed and maintained, written so your team or any developer can take it on.

How it works

From first call to finished work.

Every engagement starts with a free 30-minute discovery call and a written proposal. Nothing starts until the scope, price and terms are agreed in writing.

  1. Access and briefing

A call about the project's history, then read-only access to the repository, a database copy and the hosting. An NDA first if you need one.

  2. Fixed-price audit

I review what was delivered and write up what I find, in plain English, with the technical detail in an appendix.

  3. Plan to launch

A prioritised, fixed-scope plan with costs. You decide what to do with it, including taking it to another supplier.

  4. Finish and launch

If you'd like me to continue, I finish the build, launch it and hand it over with documentation.

Questions

Frequently asked.

Do I have to hire you to finish it after the audit?

No. The audit is a separate fixed-price piece of work and the report is yours. You can use it to brief your current supplier, your own team or another developer.

Will you just tell me to rebuild everything?

Rebuilding is rarely the cheapest option. The audit looks for what can be kept first, and recommends a rebuild only where fixing would cost more.

The previous agency still has the code. What do I ask for?

The repository, a database export, uploaded files, and admin access to hosting, DNS and any third-party services. Your contract with them decides what you're entitled to, so check it, and ask a solicitor if it's unclear.

Will you have access to personal data?

If the work means handling personal data, such as user accounts, form submissions or a copy of a live database, we sign a UK GDPR data processing agreement alongside the contract before I get access. Where I can, I work on copies with personal data removed.
